Roof surveys now arrive as drone photos and software estimates written for an insurer, not a homeowner. Here is how to read one alone and what each line assumes.
A roof survey used to be a man on a ladder and a page of handwriting. What lands in your inbox now is a 20-page PDF: aerial photographs shot from a drone at four heights, a diagram with every slope labeled and measured to the square foot, a line-item estimate generated by the same software the insurance adjuster uses, and a condition summary written in vocabulary that came from neither of you. Nobody walks you through it. The report simply arrives, and you are expected to say yes or no.
That shift happened fast, and it happened for reasons that have nothing to do with helping homeowners. Drones cut the time and liability of getting on a steep roof to almost nothing. Aerial measurement services turned roof geometry into a data product that can be ordered before anyone visits. Estimating software standardized the line items so that a contractor's number and a carrier's number can be compared directly. All of that is genuinely useful. The side effect is that the document you are handed was assembled for an insurance file first and for you second.
The report is answering a question you did not ask
Read the first page and ask who the intended reader is. If the summary uses phrases like condition rating, functional damage, deferred maintenance, or storm-related versus wear, the report is speaking to an adjuster. Those are claim words. They exist to establish whether a carrier owes money, not whether your roof needs work.
If instead the first page leads with a total, a financing line, and a validity date, the report is a sales document with photographs attached. Both can be honest. They are answering different questions, and neither question is exactly yours, which is: what is actually wrong up there, what has to be done this year, and what can wait.
Sort the pages into three piles before you read a word of the pricing. Evidence (the photographs and the measurement diagram). Interpretation (the written findings). Money (the estimate). The evidence is the only part that is close to fact. The interpretation is a professional opinion you are allowed to test. The money follows from the interpretation, so if the interpretation is loose, the money is loose.
What the photographs prove and what they only suggest
Drone imagery is very good at some things and blind to others. It shows granule loss, lifted or missing shingles, flashing that has pulled away, ponding on a low slope, debris in valleys, and the general age of the surface. It does not show what the decking underneath is doing, whether fasteners are backing out, what the underlayment looks like, or whether there is moisture in the assembly. A report that claims certainty about any of those from aerial photos alone is extrapolating.
Check three things on every photo set. First, is each image labeled with the slope or elevation it came from? Unlabeled photos cannot be tied to a location, which means you cannot verify later whether the repair happened where the damage was. Second, how many photos show the same defect from different angles? A single dramatic image of one lifted shingle is often the whole case. Third, is there a date on the flight? Imagery pulled from a library rather than flown for you is a different thing, and it may predate the storm you are worried about.
Then look at the measurement diagram, which is the most useful page and the one people skip. It gives total squares, pitch per facet, and linear feet of ridge, hip, valley, eave, and rake. Those numbers drive the price of everything: underlayment, ice and water shield, starter, ridge cap, drip edge. If the estimate quantities do not match the diagram quantities, someone rounded, and you should find out in which direction.
The five lines that move the price after work starts
Modern estimates read as if they are complete. Most contain a handful of items that are placeholders, and those placeholders are where the final invoice diverges from the number you approved.

None of these are tricks. They are how the trade handles genuine unknowns behind a covered surface. The problem is that a homeowner reading alone treats the bottom line as fixed, and the contractor reading the same page knows it is a floor. Convert each open item into a written unit price and the document becomes a real budget instead of an estimate of an estimate.
The sentences that follow you for years
Here is the consequence people rarely trace back. The written findings in a roof survey do not stay in that survey. They get attached to claim submissions, shared with carriers, quoted in renewal correspondence, and disclosed at sale. A line reading widespread deferred maintenance, roof at end of useful life is a reasonable professional observation. It is also, once it is in a file, an argument that any later damage was not sudden and accidental.
The other half of this is the roof age question. Carriers increasingly price and settle on roof age and condition rather than treating every roof as replaceable at full cost, and aerial imagery is part of how they assess that without sending anyone out. A survey that establishes a date and a condition is therefore evidence in two directions at once. Worth knowing which direction yours points before you forward it anywhere.
You are entitled to ask the surveyor to separate observation from conclusion. "Granule loss visible on the south slope" is an observation. "Roof has failed" is a conclusion. If you ask for the report to be rewritten so each conclusion names the photographs supporting it, most competent firms will do it, and the document gets stronger for everyone.
Reading it alone, in a useful order
Work backward from the diagram. Confirm the squares and linear feet. Match every estimate quantity to a diagram number. Then read the findings and, for each one, find the photograph. Anything with no photograph goes on a question list. Then read the estimate for the words as needed, if required, allowance, and not included, and price each one. Send the question list by email, not by phone, so the answers are in writing and dated.
One more piece of timing. If the survey came from someone who knocked on your door after a storm, the Federal Trade Commission is responsible for the rules governing sales made at your home, including the right to cancel certain contracts signed there within a set window. Knowing that window exists changes how much pressure a same-day discount can apply.
A photo-heavy report with a software estimate attached is more information than homeowners have ever been given about their own roofs. It just arrives unsorted. Sorted into evidence, opinion, and money, and read in that order, it tells you most of what a good builder would have told you standing in the driveway.
